Over the last five years, XL Specialized Trailers has grown from roughly $40M to $100M. The next stage of growth is no longer a demand problem — it is a question of capacity and throughput.

Scaling beyond $100M requires more than additional software. It requires operational leverage.

Discovery across engineering, manufacturing, operations, sales, and leadership surfaced a clear pattern: XL has world-class people and product, held back by the friction of operating on systems built for a smaller, simpler business.

This proposal is the commercial companion to the Discovery document — how Craft Digital and XL will work together to unlock capacity, throughput, and operational leverage as the business continues to scale.

This recommendation is grounded in discovery across engineering, manufacturing, operations, sales, and leadership. The opportunities identified are not isolated projects — they are interconnected: engineering standardization accelerates manufacturing; manufacturing visibility improves customer communication; better operational data strengthens every AI capability; and modern dealer and customer platforms reduce friction across the business.

The Throughput Lever

Engineering as a throughput multiplier.

One of the clearest levers surfaced during discovery — echoed directly by Stuart and Tim — is standardizing common trailer configurations, reducing unnecessary engineering review on repeatable builds, and releasing production packages to manufacturing faster. Engineering can then focus on high-value custom work. This is an organizational throughput opportunity, not an engineering problem.

Exactly what XL will be invoiced.

Two payment structures are offered. Both cover the same engagement — the $650,000 implementation and the $30,000/month partnership. Choose the cadence that fits XL's cash flow.

25% of implementation at signing, remaining balance spread across six equal monthly tranches. Partnership continues thereafter.
